SITUATION
On behalf of the SNCF, our mission was to redesign their B2B website dedicated to travel agencieswhich had become obsolete over time. The site was unattractive, it lacked features and many bugs were present: the user experience was not there.
The objective of our intervention was first of all to setup a new project methodology because the team in place was not suited to manage this type of project. We also played a key role in le choix des fonctionnalités à prioriser in order to define a MVP within the remaining time
TASKS
The team in charge of the site experienced a turnover at the start of the project, which made it difficult to reconcile the resumption of daily activity and the monitoring of the redesign project in parallel. How to balance the day-to-day workload of keeping the site up-to-date while working on redesigning it?
ACTIONS
Accompany the client in the redesign of his site through defining objectives and setting up a project methodology despite a difficult health context (beginning of the project during the first confinement).
- Determine the role of each in the organization and establish a RACI
- Set up a methodology and a framework adapted to the situation -> SCRUM
- Define a MVP
- Establish a roadmap and follow-up milestones
- Pilot the project
- Train the team in place to take over the project
RESULTS
The special context of this mission with a new team and remote work required real upstream coordination to properly frame the project. The client could not take over the activity of the site on his own and lead the redesign project in parallel.
Our goal was to carry out this redesign project in order to have a website more ergonomic, intuitive and meeting the user needs but also to the business users in charge of administering its content. Our objective was also in parallel to setup a new project methodology and to train the team so that they take over the project at the end of our intervention.
The client now has a site that meets his expectations and is now able to manage maintenance and development projects independently.
